SCOPING YOUR INNOVATION PROJECTS

The first step in the implementation of a solution consists of a test phase (known as pilot projects, PoC, experimentation phases... depending on the company) in order to ensure that the solution successfully fulfils the needs of the business unit, to assess its ROI and to prepare for its deployment on a larger scale.

The IoT Valley project managers focus initially on the scoping of the test, assuming the role of a facilitator and trusted third-party go-between within the decision-making process. On the agenda:

_Determining the characteristics of the solution to be tested by classifying the desired key functionalities and bonus functionalities
_Defining the objectives, the hypotheses to be validated and the key performance indicators (KPIs) that will enable an objective assessment as to whether the experimentation phase has been a success, and whether deployment is feasible
_Etablishing the operational roadmap that the SME / medium-sized company and the startup will be required to follow in order to successfully realise the experimentation phase, from implementation to final evaluation

ENSURING OPERATIONAL FOLLOW-UP

Once the project has been scoped and validated by all of the stakeholders, the partners (project initiator, business unit manager, project sponsor), the startup (CEO, project manager) and IoT Valley (project manager, executive board) the next steps are:

_To assist with the implementation of the solution on the ground: installation of sensors, connectivity testing, user training...
_To monitor the experimentation phase, identify risks, blockages and bottlenecks, and to define corrective measures

TAKING STOCK OF THE POC

The review stage will finally enable the retrieval of the necessary elements and the decision to transition to the deployment of the solution:

_The analysis of the solution's technical and functional response to the identified use case
_The initial ROI projections
_The presentation of deployment obstacles and opportunities

The project manager shall endeavour to remain objective and transparent, providing the maximum degree of information with a view to enabling the company to adopt a deployment perspective.

DEPLOYMENT SUPPORT

After the PoC, the question arises as to whether to initiate the deployment of the solution. IoT Valley offers the monitoring of the entire process so as to guarantee the success of the project and to:

_Provide support with the validation of the project scope: definition of the startup solution to be deployed, scope of deployment with the partner
_Scope the project with input from all stakeholders: identify the stakeholders, evaluate the challenges they face and their potential roadblocks, establish the operational roadmap and critical path, define the governance of the project, scope the support/maintenance for the solution...
_Ensure the regular monitoring of the collaboration and ,if necessary, implement corrective measures in order to eliminate risk and find solutions
